There is so much goodness happening in this story, I hardly even know where to start!
Perhaps I'll begin right at the top with your assertion/concern that this is 'not really Sam/Gene.' Personally, I think it qualifies nicely! There's a bit of everything from the banter we all know and love to emotional content, and the mere fact that Gene would trust in Sam enough to tell him such things about his past creates such a rich and heartfelt moment for them. And Sam listens and returns the trust and finds a way to comfort Gene and it's just too perfect. <33333

Yeah, I tried to put enough detail in to give it enough visualization for the reader, but not too much so much as to bore the reader xDD PLUS PIRATE!KID!GENE WAS TOO LOVELY TO PASS UP
AIMAAAAAAAAAAAAAAAAA this is absolutely wonderful - Gene playing the piano...! <333333333 I love how he's so delicate and uncertain at the start, trying to remember how to play. It's just so lovely to this of this big gruff bear of a bloke playing such a delicate song... <3333333333333
And then Sam's reaction to it, and the revelation that it used to be Gene's own piano.... The Gene backstory here is fantastic! :D
Seriously! I love the bit about Gene's singing voice startling Sam so much, and the entire backstory bit about the piano, and OMG Gene admitting his fear re: where it came from... and then the absolute comfort between them, the comfort of routine, of "Pub"... and the return of the friendly banter.
This is so lovely, right from the details of Gene attempts to play the piece properly to his beautiful, sweet voice, and the reveal that the piano belonged to his family--and Gene's fear of why the piano is right here, right now. I love how you've even sketched how the piano looks, imperfections and all.

Honestly, I felt the twist about it being Gene's piano was a little cheesy, but I guess since it was so unexpected, it worked out ok. 'v'
