Very cool project, but I caution: don't do too much work before you are certain that someone will publish the finished product. Just as a general rule of thumb. I would also think you would want to set up the agreements first.
Maybe just the first chapter, then show it around? Or like you said, maybe the Japanese publisher already has arrangements with outside publishers.
