The weird thing for me is I totally freak (not in a good way) whenever I imagine Jack losing Torchwood - even to Gwen, even if he wants to according to the fic etc.
I find all the recent domestic fics, for all their quality, distressing for that reason.

All that aside, I think Gwen as a competent, fierce person, silver and black guns in hand, is a very, very cool.
Well, in my ideal-S4-that-will-never-happen, Ianto would be brought back in the first couple of episodes, and Gwen would lead the team, and then Jack would come back in the final three episodes or so, and the finale would reinstate him (though maybe not as leader in the same way he was before, becuase he's abandoned his post twice now). So he wouldn't lose Torchwood, but it would take him longer to regain it.
I think my ideal 'realistic' S4 is ... an expansion of the idea we saw in Turn Left.
That CoE was, in fact, something that went wrong in Time, like the Turn Left universe was. And instead of 1 episode set in the alternate universe, we got the entire S3 and we start S4 post CoE and it's Gwen and co (minus Jack and Ianto) slowly realizing they're on a broken timeline and fighting to fix it over the course of S4. At the end, they have to re-do CoE without Jack and Ianto's knowledge (since they're not around for the S4 reveals)and CoE goes differently and S5 is actually S4 all over again (except now with Jack and Ianto back).
It would make thematic sense (to me) considering how different CoE was from the rest of the show and it would really play with all the ideas that are simmering the whoinverse but haven't been really explored in nuWho. A sort of expanded version of the 'Inferno' story in old Who.
See, I'm glad I watched from S1, because I got to see Gwen develop from the confused and often misguided women in S1, to the confident, wonderful woman in CoE.
And there are lots of people around here who love both Gwen and Ianto!
My main fear of a Gwenwood is she would become the one to be broken (like Jack and the Doctor) I'm not sure I could watch a season full of that.
And yes, I totally feel your fear there too. My main reason for not wanting to watch S4 is that I don't want to invest in RTD's characters anymore, when I know that they're all going to end up dead and/or broken. I kind of feel that, if they bring Ianto back, even if just for a couple of episodes, it would be a sign that it was safe to invest in the characters again, that that investment won't be wasted, but as it is... *sigh* :(
Would you be down with a S4 that build up the J/G UST/emotional bond just to point where they either do the deed and/or say the words...and then Ianto comes back?
I probably spent too many years watching soaps, but I have a sneaking suspicion that this could be what RTD has up his sleeve. If you want melodrama, it doesn't get any more melodramatic than the cut away from Jack and Gwen tumbling into bed to the reveal of Ianto alive somewhere.
I still say that's the real story of the ending shot of Exit Wounds and the way Jack reached for Ianto and Gwen at the same time in the Stolen Earth, so I'd be OK with that as well. (Have another drink.)
Well I agree with everything that you say and it can't be said enough. Well except for Gwenwood. Now not because I'm hating on Gwen. Just purely because to me it represents them fixing something that wasn't broken. They have gotten rid of three absolutely great members of a 5 person team. Seriously, give me Gene Rodenberry and his red shirts. IT's just ludicrous. (See I can't let go either) Also I would be very uncomfortable with babies around guns, I think it would be very wrong. Of course they won't do that, it would never happen, social services would probably get it taken off air!

However if RTD is involved, it will be Gwenwood. I can't see that doing very well.

And it could tie in with the End of Time stuff, too, since I suspect that a lot of that is going to be about timelines going wrong.
