To this day, I'm not sure that was the right decision.
It's a hard one. The problem for JF is he had to work around Sybil's death too. Otherwise I would say it would have been better to kill Matthew off (if that's what he felt he had to do) in 3x08. But that was only 3 weeks (RT) from Sybil's departure. So he couldn't do that.
I think in the end the gamble will pay off for him -- or at least as much as it possibly can. He will lose people for sure (like me), but you can see already how most people are adapting pretty well. And we've another 6 months to go. I mean it's not anyone's ideal, but the "new love interest" (blech, blech, blech) has a lot of people's curiosity piqued. (But I still say it will be short lived and Downton will start its gradual decline. In fact, I dare say it has already.)
But, boy, to send that episode out on Christmas night ... It really was one of the main reasons no one thought Matthew was in any danger until S4; because surely they wouldn't do THAT on Christmas??? (And you were right, what happened was not "heartbreaking"; it was just downright horrible. The heartbreak didn't come until the hours and days after.) Thank God for the Norwegians so at least we went in knowing. :/
